JNexus Video Tutorials - Implementation Plan

Executive Summary

This document outlines the concrete steps to implement Issue #69: "Documentation: Create video tutorials and screencasts." The project has already created comprehensive scripts and a production guide; this plan transforms them into a deliverable YouTube channel with 10 published videos.

Current Status

  • All 10 video scripts created (in scripts/ directory)
  • Production guide and quality checklist completed
  • Branding guidelines established
  • Accessibility guidelines defined
  • YouTube channel created (FlossWare)
  • All 10 videos recorded, edited, and published
  • Videos embedded/linked in documentation
  • Metrics tracked and initial feedback collected

Phase 1: Channel Setup (Week 1)

1.1 YouTube Channel Creation

Owner: Project maintainer (sfloess)
Deliverables:

  • Create "FlossWare" YouTube channel (if not already existing)
  • Set channel description:
    Open-source tools for developers and DevOps engineers.

    - Advanced filtering, statistics, safe deletion

1.2 Template Preparation

Deliverables:

  • Create intro/outro motion graphics (3-5 second templates)
    • Intro: Logo fade-in with title
    • Outro: Call-to-action with GitHub link
  • Create lower-third graphic template (persistent overlay)
  • Prepare YouTube description template with:
    • Standardized timestamps format
    • Link sections (GitHub, docs, downloads)
    • Tags placeholder
    • Transcript/script link
  • Set up OBS project template with:
    • Scene layout for full-screen demo
    • Audio input configuration
    • Recording settings (1920x1080, 30fps, 128kbps AAC)

Phase 2: Video Production (Weeks 2-4)

2.1 Recording Schedule

Record videos in batches to maximize efficiency and maintain consistency.

Total estimated effort: 34-45 hours (~4-6 weeks at 10 hours/week)

2.2 Recording Workflow

Per-video checklist:

  1. Pre-production (15-30 min)

    • Script review and rehearsal
    • Prepare test Nexus instance with demo data
    • Verify application builds and runs
    • Test network connectivity
    • Set terminal/app fonts to readable size (16-18pt)
  2. Technical setup (15-30 min)

    • Launch OBS with correct scene configuration
    • Set resolution to 1920x1080 @ 30fps
    • Test audio input (voiceover should peak at -6dB)
    • Check microphone for background noise
    • Record test clip (10s) and verify output quality
    • Prepare demo environment (dummy credentials, test data)
  3. Recording (1-2 hours)

    • Record screen + voiceover simultaneously in OBS
    • Do full take-through first (even with errors)
    • Re-record specific scenes that have issues
    • Leave 2-second pause between logical scenes
    • Record intro card and outro card separately
    • Note any errors/retakes for editing reference
  4. Post-recording review (15 min)

    • Verify audio levels and sync
    • Check no sensitive data visible (credentials, IPs, usernames)
    • Estimate total duration (should be within 30 sec of target)

2.3 Recording Environment Requirements

Demo Nexus Instance:

  • Self-hosted or Docker-based (example-nexus:latest)
  • Pre-populated repositories with sample components:
    • maven-releases: 20+ artifacts
    • maven-snapshots: 15+ artifacts
    • npm-public: 10+ artifacts
  • Use credentials: demo-user / demo-password (not real!)
  • Reset between recordings for clean state

CLI Demo Terminal:

  • Dark theme with high contrast (e.g., Solarized Dark)
  • Monospace font: 16-18pt (DejaVu Sans Mono or Courier New)
  • Width: 120 columns, Height: 35 rows
  • Bash prompt: demo@nexus:~$ (simple, readable)
  • Window fullscreen or near-fullscreen

GUI Demo:

  • JNexus GUI running at 1920x1080 resolution
  • Swing/AWT window maximized or fullscreen
  • Default system font (or slightly enlarged)
  • Mouse cursor highlighted in OBS (use built-in cursor glow)
  • Screen recorded at 30fps

Phase 3: Video Editing (Weeks 2-4 parallel)

3.1 Editing Workflow

Software: DaVinci Resolve (free tier) or Kdenlive

Per-video steps:

  1. Import and organization (15 min)

    • Import MKV from OBS
    • Create timeline with video resolution 1920x1080, frame rate 30fps
    • Trim unwanted footage (pauses, mistakes)
    • Label clips with timestamps
  2. Assembly (30-60 min)

    • Add intro card (3s fade-in)
    • Insert main video content (trimmed)
    • Add chapter breaks (2-3s black frames between chapters)
    • Add lower-third overlay (persistent, first 10s)
    • Add outro card (5s fade-out)
    • Verify total duration matches or is within 30sec of target
  3. Audio processing (20-30 min)

    • Extract voiceover to separate audio track
    • Noise gate: Remove background hum/noise
    • Normalize: Peak levels at -6dB
    • EQ: Reduce low frequencies, boost presence (2-4kHz)
    • Compression: Optional gentle compression for consistency
    • Test audio sync (should be frame-accurate)
  4. Text and graphics (20-30 min)

    • Add lower-third text overlay
      • Format: "JNexus - [Video Title]"
      • Position: Bottom-left, 80% opacity
      • Duration: First 10s then fade
    • Add chapter titles/markers
      • Text overlay for scene names
      • Sync with voiceover transitions
    • Add code highlights or callouts (if needed)
      • Use arrow/circle to highlight key parts of UI
  5. Optional: Background music

    • Select royalty-free background music (low volume -20dB to -25dB)
    • Fade in at intro, fade out with outro
    • Sources: Epidemic Sound, Artlist, YouTube Audio Library (free)
    • Genres: Ambient, electronic, instrumental (no lyrics)
  6. Export (15 min)

    • Set export codec: H.264 (AVC)
    • Set audio codec: AAC, 128kbps, 48kHz
    • Export at 1920x1080, 30fps
    • Format: MP4 container
    • File size target: 300-600MB for 3-6 min videos
    • Verify export (spot-check play at 1x speed)

3.2 Quality Checklist Before Upload

  • Resolution is exactly 1920x1080
  • No black bars or letterboxing
  • Audio is clear, no distortion, no background noise
  • Audio sync verified (voiceover matches lips if visible)
  • All on-screen text is readable at 1080p
  • No real credentials visible (only demo/example data)
  • No sensitive information (real URLs, usernames, emails)
  • Intro and outro cards are present and clear
  • Branding colors and fonts consistent with guidelines
  • Duration is within 30 seconds of target (e.g., 5:00 video can be 4:30-5:30)
  • Video plays smoothly without stuttering
  • Aspect ratio is 16:9 (no vertical/square format)

Phase 4: Publishing (Weeks 3-4 parallel)

4.1 YouTube Upload Process

Per-video:

  1. Pre-upload preparation (15 min)

    • Use video #1 (90-second) as test upload to verify format/settings
    • Note any issues and adjust subsequent uploads
  2. Upload to YouTube (15 min)

    • Go to youtube.com/upload
    • Select MP4 file
    • Set:
      • Title: From script (e.g., "JNexus in 90 Seconds")
      • Description: Use template below
      • Tags: Standard tags + video-specific tags
      • Playlist: Add to "JNexus Tutorials"
      • Thumbnail: Use branding template (see section 4.3)
      • Visibility: Unlisted or Private during processing
    • Wait for upload completion and processing
    • Verify video looks good (watch 30s at 1x speed)
  3. Description template (fill with video-specific details)

  4. Captions (20-30 min per video)

    • Enable auto-generated captions (YouTube does this automatically after 48 hours)
    • After 48 hours, download auto-generated captions
    • Review and correct:
      • Technical terms: Nexus, JNexus, Picocli, Regex, etc.
      • Command names: delete, list, --dry-run, etc.
      • Product names: Sonatype, Maven, Gradle, etc.
    • Check for speaker identification if applicable
    • Upload corrected captions
    • Set caption language to English
    • Enable "Show captions" by default
  5. Thumbnail creation (10-15 min per video)

    • Create custom thumbnail (1280x720px PNG/JPG)
    • Design using Inkscape or GIMP:
      • Background: Dark (#1a1a2e) or screenshot from video
      • Text: Video title or key word (e.g., "CLI", "GUI", "Mobile")
      • Color: Use accent blue (#0066cc) for highlight
      • Logo: Small JNexus logo in corner
      • Text: Large, bold, high-contrast (white or bright color)
      • Dimensions: 1280x720px exactly
      • Max file size: 2MB
    • Upload thumbnail to YouTube
    • Verify it displays correctly in playlist
  6. Finalization (5 min)

    • Set visibility to Public (or schedule for specific time)
    • Verify video shows in "JNexus Tutorials" playlist
    • Copy YouTube URL for linking

4.3 Thumbnail Template

Use consistent thumbnail style across all videos for brand recognition:

Template elements:

  • Background: Dark Navy (#1a1a2e) or screenshot of actual interface
  • Text overlay: Video topic/title (1-3 words max)
    • Font: Bold sans-serif (Arial, Roboto, or system default)
    • Size: 80-100px for main title
    • Color: White or bright accent (#0066cc, #28a745)
    • Shadow: Light drop shadow for readability
  • Logo: JNexus logo (48x48px) in corner
  • Optional accent: Circle or rectangle with key word highlighted
  • Border: Optional thin white or colored border (2px)

Phase 5: Documentation Integration (Week 4-5)

5.1 README.md Updates

Add video links to main README in "Video Tutorials" section:

6.1 Promotion Channels

  • Post announcements in:
    • Twitter/X (@FlossWare or personal account)
    • LinkedIn (project-specific post)
    • GitHub Discussions (pinned thread)
    • Reddit (r/maven, r/java, r/devops, r/opensouce)
    • DevOps forums/communities
  • Add to product hunt (optional)

6.2 Metrics to Track

Set up analytics in YouTube Studio:

  • View count: Target 100+ views total in first month
  • Watch time: Total hours watched (target: 50+ hours)
  • Audience retention: Track where viewers drop off
    • Identify pacing issues
    • Note if early drop-off (intro not engaging)
  • Engagement: Likes, comments, shares
    • Target: >80% like ratio
    • Monitor comments for common questions
  • Click-through rate (CTR): Thumbnail performance
  • Subscriber growth: From video channel

6.3 Iteration Based on Metrics

After first month of publishing:

  • Review top 3 most-watched videos
  • Create follow-up or related content
  • Identify questions in comments
  • Create FAQ video if multiple similar questions
  • Update videos with annotations for common errors
  • Plan "What's New in v2.0" video for next major release

Success Criteria

Issue #69 will be considered resolved when:

  • All 10 video scripts are written (ALREADY DONE)
  • Production guide is created (ALREADY DONE)
  • YouTube channel "FlossWare" is created and configured
  • All 10 videos are recorded and edited
  • All 10 videos are published and linked
  • Closed captions are added to all videos
  • README.md is updated with video links
  • All platform guides link to relevant videos
  • Playlist is created and organized
  • First 100 views/50 watch hours are achieved
  • Positive feedback (>80% like ratio) is maintained
  • Metrics are tracked for iteration
