Epic: retire alex-samuel studio into Rafiki (value-first) #268

Summary

Retire the legacy alex-samuel studio through the approved three-way split:

  • rafiki is the public tool.
  • gorgeous-ghost is the private film/work repository operated through Rafiki.
  • alex-samuel remains intact until a reviewed backup and archival cutover.

Decisions

  • Tooling belongs in Rafiki; film work belongs in gorgeous-ghost; dormant client machinery is not rebuilt speculatively.
  • Heavy/private media stays in explicit gitignored local roots.
  • Migration is copy-first and dry-run-first.
  • Nothing is deleted, archived, published, or moved without the named human gate.

  • Do not migrate media, call providers, publish assets, or archive repositories from this issue.
  • Use bounded child issues and preserve all human gates.

Human Checkpoints

  • KK decides whether the remaining LoRA, audio, knowledge, and corpus work is still required.
  • KK must approve the final backup and archive action.

Out of Scope

  • Rebuilding dormant portrait-client workflows.
  • Committing private media.
  • Destructive moves or deletion.
  • Provider spend without a separate execution approval.
