Regional sampling - help needed / I can't get anything close to the ControlNet #79

Dear community,
I'm trying to work on the regional sampling workflow (this one) but I just can't make it work properly.
I'm trying to use regional sampling to generated several specified characters in a picture. I customized the workflow to generate a party of four brave D&D adventurers. Each region is set as one of the party member with its specific prompt.
The ControlNet:
The color mask I'm using:
Unfortunately, all I get is either a unique character mixing all prompts !
I guess the controlNet is not controling enough the output picture since I never get my four characters as they are in the reference image.
But I just can't figure what I'm doing wrong.
Any help or hint would be much appreciated.
This is a zip file with my workflow, mask and reference image.
The model & LoRA can be easily downloaded from Civitai.
